Halo Wars dev on disassembling Ensemble

D.I.C.E. 2009: The Age of Empires may be over, but Ensemble Studios cofounder Bruce Shelley recaps what his studio did right--and what it did wrong--during its 14-year run.

LAS VEGAS--It's not uncommon for game conferences to play host to game postmortems; that is, frank discussions from developers about what worked and what didn't with their latest efforts. This week's D.I.C.E. Summit played host to a postmortem of a different kind, as Bruce Shelley, cofounder of Microsoft's shuttered Ensemble Studios, reflected on what led the Halo Wars studio to its demise.

Accentuating the positive, Shelley started with what the company did right. From the very beginning, Shelley stressed, the studio's priorities were to create a great place to work and to make great games, in that order. The company culture came up time and again as an example of what Ensemble did right, especially in the early years. Shelley brought up the strong sense of community the team had, a recruiting process that involved the entire team, a focus on boosting morale, and strong communication within the studio.

Additionally, Shelley said the company showed some wisdom in its choice of games. When the company started in 1995, the real-time strategy genre was exploding, but everybody was making sci-fi or fantasy RTS games. That made Ensemble's historical Age of Empires, released in 1997, stand out from the crowd and gave the company a competitive edge.

Other Ensemble successes that Shelley touted included delivering exceptional value for the price in each game, building games with an appeal that spanned regions and gaming tendencies, and keeping a low turnover rate among its employees. When Ensemble closed down, Shelley noted that 60 percent of the employees had been with the company since the original Age of Empires project--or at least 12 years.

When it came time to assess what went wrong, Shelley brought up many of the same points again, noting that those qualities eroded in later years. As the studio grew, the culture changed, and the sense of community was negatively impacted. Shelley said it was harder to find quality hires to fill every lead position, especially once the studio split into three teams.

The lack of genre diversification was also a problem, as it tied the company's fate to the popularity of the RTS genre. While Ensemble did try to branch out multiple times over the years, those projects wound up canceled. Shelley also said the studio tried to do too much with each game, which led to the near constant cutting of features, long crunch times, and delays.

Finally, Shelley said the last thing Ensemble did wrong was to be closed down. The management thought it had been running the company from a strategically sound point of view, but in hindsight there may have been ways to stave off the closure. Shelley suspects that the Texas studio's ties to Washington-based parent company Microsoft had become too weak over the years due in part to distance. Ensemble also may have erred in not downsizing at all after Microsoft canceled two of the studio's projects. Not only that, but the company continued to go full speed ahead with plans to expand even further with new facilities.

"It's a sad day, but this is business," Shelley said. "Maybe we didn't do some things very well. We were shocked, but we've gone through the stages of grief and now we're looking for a new direction."

Sad as the closure might be for Shelley, he was heartened that there are already two studios starting up out of the ashes of Ensemble. In addition to the already announced Robot Entertainment, ex-Ensemble players have stoked a new operation called Bonfire Studios.

A comment that keeps getting repeated every time a loved studio is closed or gets in trouble, especially when related to Microsoft, is that since they made good games they should be untouchable and the parent company is a demon bent on destroying gaming for everyone. Damn the leaders of these companies! They know nothing about how the BUSINESS of entertainment works. Since they released a genre revolutionizing game 8 years ago, they should get a "get out of fail" card until they make another game like that in the next 8-20 years. A good game is not enough to keep a studio afloat. A good game is just a key part of a whole, upon which a studio is built even, but it needs more than that to stay alive. No income means no money to invest in future projects. I can think of many studios with good games that noone bought and the staff have been recycled to serve in other studios and projects. If every game Ensemble made was a gem then it would not be closing. Microsoft didnt wake up one morning and say "Hmmm, I want to close a segment of my company. Flex my muscle a little." Then proceed to throw a dart at a chart with all the studios on it. Mr.Shelley pointed out the distance between Ensemble and the parent company, so the quality of the product is not the fault of MS (no wait, of course it is, it has to be!). In this very article some of the most important reasons it was closed down are pin pointed by the leader at the time, but we will just look over them and point the finger at the parent company. Imagine Ensemble was an indie studio still... If they invest in two games all or most of the money the company has because they are betting hard on these games, and they do not sell well, what would happen? Closed. Less than spectacular sales for years now have led to this point and it is only the money muscle of the parent company that even got them this far in the first place. You can bet your college tution, or your kids tution, on the fact that if Ensemble had been able to keep up and make some good returns on investment it would still be open. If Rare doesnt do right as well they will be facing the same music. I am sorry to see them go and now with 2 studios forming from the remnants I hope to see some new IPs filling up my harddrive and spare time.

shame MS have the rights to AoE as you know theyll hire some nubs to make them now and just sell them off the name alone and not care about quality

piracy is becoming a problem in pc games that is the reason lots of pc dev are losing money. its is a safer bet to make games on wii ps3 and 360

I thinks it's bad and a bit stupid to close a studio that makes good games. I don't really see the point in that. Anyway hope Halo Wars will be a great game so that they end it "with their heads high" :)

I've been a big fan of Ensemble all these years. It's a real shame and we can argue the "why"s and "whatif"s for ages (pun intended), but, ultimately, we can only hope the talent from that studio finds a way to continue to making great games. And I think they can.

I still play age of myths - I think its brilliant! The game is so balanced with each major God playing very differently. Anyone else getting tired of hearing of all these studios (that helped shape the games we play today) getting closed down?

AoE 2. fantastic game. but now there isnt gonna be an AoE 4 :( although... i do not like the halo wars demo... its really nothing special. endwar is way more fun with the voice commands. but! im sure halo wars will do wayyyyyyyyy better than endwar because halo has a lot of fanboys. i used to be one :) ... then it got boring...

Age of Empires fell over dead after Age of Mythology. Age of Kings was a joke. I really loved Ensemble Studio's games though ... AoE, AoM, AoM: TT.

If Microsoft was TO'ed at Ensemble acting like there was nothing wrong, aren't there other ways of expressing that than closure? Maybe, I dunno, a memo to the CEO a few months ago? *rolls eyes* I hope to see some of Ensemble's talent make itself known in other companies.

I agree Sitic. It makes me so angery that they shut down. Age of Empires 2 is my favorite RTS. I still play it to this day. I can't believe Microsoft would cancel the games that Ensemble was making. Like what Salarian said, Microsoft is stupid for letting this happen. They were a great studio. Thanks Ensemble.

Yep, even though I like Microsoft, I am very puzzled at some of their latest decisions in the video game industry and perhaps, also in the PC industry. Even though, Bill Gates is not present in the company anymore, I still think that Microsoft is starting to lose some of their passion and business strategies.

Microsoft is so stupid for allowing this closure to happen! Remember, Ensemble Studios--the developers of Ages of Empires and Halo Wars are not the only company that makes 100% proven successful games that Microsoft is closing. Flight Simulator is another legendary PC franchise that Microsoft has put an end to as a result of putting and end to the development. Someone at Microsoft apparently has "friends" who think its "cool" to lay people off in this tough economy...The big difference is that Microsoft is laying off some of the best people in the history of the videogame industry. Halo Wars is already called the best RTS game to be played on a console. Ages of Empires is one of the best RTS games ever on a PC. And Flight Simulator is possibly the best simulation game in any genre! Dumb, Dumb Dumb!!!

I loved AOE1&2 and I can't stop playing Halo Wars. Ensemble was just one of those great companies that wasn't very well known, but made high quality games that anyone could enjoy. It kind of makes me glad I preordered The Halo Wars LE. It's sad their going, but their going out on a good note at least. R.I.P Ensemble, It's been a great run. I love my Xbox, but I hat M$ with the deepest passion possible.

I just logged on GameSpot right now only to comment on this news. I am very sad to see a great company like Ensemble get shut down from the gaming industry. I still remember the days that I played Age of Empires and it was a great time. I loved that game a lot and I still have the CD for AoE2. I think that Microsoft's decision was very naive and stupid, but it's also a good thing, because now the employees can make the games they wanted to (including the ones that were canceled). One last thing, even though I didn't enjoy AoE3 as much as AoE2, it was still a great game and Halo Wars is also looking very good. Thanks for all the great games Ensemble, and I hope for the best for you guys. I can't wait to see what your new studios come up with.

Agh, Age of Empires 2 was the first and greatest RTS I've ever played. I can't think of any game that I put so much time to creating tactics in, you will definitely be missed Ensemble.

I hope Robot and Bonfire do well and maybe branch out into other genres although I would like to see a remake of the original AoE but maybe RTSs just aren't the most popular games at moment.

Yup, Rare should go, Ensemble should stay. I love AOE series except for AOE 3, somehow, it's lack of fun. (Wc3 !! ) With AOE gone, Microsoft game studios loses it's RTS games. AOE is like a trademark for Microsoft RTS,

Sad to see a company with a near flawless portfolio of games, and a pioneer of its genre to close down. You may be gone Ensemble, but your fans are not. We are looking forward to what comes about from the ex-members.

Starting in early elementary school, their Age of Empires was one of the great games that got me addicted to gaming -- what's hard to believe is this game was released only TWELVE years ago, look at how far we've come in such a short time!!! RIP to one of the greatest gaming companies of our time, but do not lose all faith, for I believe Ensemble to be a phoenix, and from it's ashes another studio will spring up to rebirth. Patiently waiting with great anticipation for the future, --Vision

Microsoft had nothing to do with Ensemble closing down, I think Shelley pretty much covered the reasons why everything went wrong. Instead of strengthening their ties with Microsoft, and instead of anticipating troubles ahead when two of their projects were canned, they planned to stay where they were and make even more company buildings. You can't predict everything, and I think I speak for a lot of gamers when I say we didn't see this one coming.

Robot entertainment and bonfire studios will hopefully make a game atleast similar to the AOE series, but its a shame they cant actually call them AOE or AOM. :(
